Implementation of new supply chain organisation, improved footprint and ways of working and reduced costs
What they asked
Our client is a large European dealer of heavy equipment and power engines, operating in the Netherlands, Norway, Sweden, Denmark and the Baltic states. The commercial organisation has a country based Operating Company (OPCO) structure and was to be transformed into customer segments. Operationally, they needed more coordination between the different OPCOs. At the same time, a new ICT system was implemented.
What we did
We redesigned the client’s operation processes and organisation in close cooperation with a big 3-strategy consultant. The latter was responsible for the commercial transformation. We designed a new operational organisation structure, new processes and steering mechanisms. In addition, we improved planning processes and rationalised the physical footprint of their warehouses and offices. Next, we assisted in the transition of the old organisation into the new. Where we kept a continuous focus on the ‘management of change’.
What we accomplished
We implemented change in the business processes of supply chain, procurement, services/maintenance, and engineering. We designed a new footprint with more centralised activities. We improved the availability of prime and parts by implementing a new transport system and we improved the working capital planning. As a result of the measures taken, the organisation made a successful transition with substantial annual savings.
